The practice behind
Brackish & Co
A consultancy founded on the belief that organisations think better when they can see their own work clearly — and that an outside perspective, delivered with care, is one way to enable that.

How Brackish & Co came to exist
Brackish & Co was established in Kuala Lumpur to address a specific gap that its founder kept encountering: organisations that knew something was not working in how they operated, but could not quite name what it was. The name comes from brackish water — neither fresh nor salt, but a distinct thing of its own — which seemed an honest description of the space the practice occupies. Not management consulting in the traditional sense, and not quite coaching either.
The practice began by offering a single engagement — the Operational Diagnostic — to a handful of companies in the Klang Valley. That work surfaced a pattern: teams were also struggling with how they communicated internally, particularly through written channels. The Editorial Strategy service grew from those early observations, and the Retrospective Facilitation offering followed when clients began asking for someone external to run their quarterly reviews.
Today the practice retains a deliberate scale. Each engagement is conducted directly by the principal consultant, which keeps the work consistent and prevents the dilution that comes with scaling through junior associates. The Malaysian business environment — with its mix of multinational offices, family-owned enterprises, and fast-growing technology companies — provides a varied and interesting client base, and the pace of that landscape is part of what makes this work rewarding.

— How We Work —
Professional standards we hold ourselves to
Written deliverables
Every engagement concludes with a document. Nothing is considered delivered until it exists in writing and has been reviewed by the client.
Confidentiality
Interview content, internal documents, and findings are treated as confidential. We do not discuss one client's situation with another.
Scoped agreements
We use a short written agreement for every engagement that defines scope, timeline, and fee before work begins.
No conflicts of interest
We do not hold financial relationships with vendors or service providers we might reference in our work. Recommendations are made without commercial incentive.
Data handling
Personal data collected during interviews and engagements is handled in accordance with the Personal Data Protection Act 2010 (Malaysia).
Feedback loop
We ask for a short debrief after each engagement to understand whether the work landed as intended and what could be improved.
Consulting that earns its keep through clarity
Organisations in Kuala Lumpur face a particular version of a familiar problem: the pace of growth often outstrips the infrastructure that supports it. Planning rhythms that worked for a team of twenty do not scale to a team of two hundred. Internal newsletters that once reached everyone now pass unread through crowded inboxes. Quarterly retrospectives that used to generate useful insight have become compliance exercises that people sit through.
Brackish & Co focuses on these operational and communicative questions — not at the strategic level, but at the level of daily practice. How does information actually move through this organisation? Who holds which decisions, and does that match the formal structure? What does the team remember about the last quarter, and what has already been forgotten?
These questions do not require a large retainer or a team of analysts. They require someone who can look without the distortions of proximity, ask without the social cost that insiders pay, and write up what they see in a way that the organisation can use. That is the work this practice was built to do, and it remains the only work we take on.
Our client base in Malaysia spans technology companies, professional services firms, non-governmental organisations, and the local offices of international groups. What they share is a willingness to look at their own operations with some honesty — which tends to be the most important prerequisite for this kind of work.
